Moving Bali to the Academy Model
How we go from 1:1 coachings, to Open groups, to a busy academy of members on fixed groups, fixed days and monthly packages. It is the same route Bangkok took, in three steps.

The goal is an academy that is full every week: players who train on the same day, in the same group, with the same coach, and pay a monthly package. Not one-off bookings.
Every group has its day and time. It does not move week to week.
Same players, same level, same coach. The group progresses together.
Players commit for the month and renew. This is what keeps the academy busy.
Commitment is the priority. 1:1 coachings are where we meet players. Open groups are the door in. The academy membership is the house. Everything we do in the next weeks is about moving players one step forward: from 1:1, to a group, to a monthly package.

Exactly the Bangkok strategy. Each step has one signal that tells us it is time to push players to the next.
Most coaching in Bali today is 1:1. That is fine, it is how we get to know players. From now on every 1:1 has a second job: Zeus confirms the player's level and tells them which Open group fits them. 1:1 does not stop. It becomes an extra on top of groups, not the main product.
Move on when we have a list of 1:1 players per level, ready to join a group.Open sessions by level: Iron, Bronze, Silver and Gold. Anyone at that level can join and pay per session. We fill them first with our 1:1 players. Players book on the TPS app or Playtomic, and Instagram is our main promotion channel: anyone who messages us on IG is added to the class manually by Reagan. Price per player and the days and hours per level are still to be set (see §05).
Move on when the same faces come back every week and we can name the regulars per level.Fixed groups with a fixed day, a fixed coach and a monthly package. These are private, recurring groups that we manage internally: no booking platform, the spot is theirs every week. We define the three packages before we start promoting. Every Open session and every 1:1 is a chance to invite the right players into an academy group at their level.
Once the academy is running, we decide what happens to Open groups: keep them as the door in, or remove them if courts and coach hours are needed. Academy groups always get priority on slots.

Why go internal for the academy. A member's spot is fixed every week, so there is nothing to book. Booking platforms are for filling open sessions. Once a player is a member, we manage their group, slot and renewal ourselves.
Groups only work when everyone in them is at the same level. We do not accept everyone by default. If we are not sure, we ask.

A player joins the level Zeus confirms. A 1:1 session, rating in the TPS app, a quick chat, or a first Open session as a level check. Never "just book and see".
Reagan, or whoever manages the bookings, asks Zeus before accepting a player whose level is unclear. A wrong level ruins the session for the whole group.
Zeus moves players between levels. Players do not choose their level.
Being an academy member means one thing: you are on a monthly package, in a fixed group. Zeus proposes the packages, Alvaro and Zeus review together. Names are borrowed from Bangkok so the academy reads the same in both clubs. Nothing below is decided yet.

When the player pays, how we remind them, and what happens if they do not renew: the slot goes back to the waiting list. To be defined with the packages.
